How to Define an Ideal Customer Profile (ICP) for Your AI Agent Abroad

An ICP that is too broad is the main reason AI agent startups acquire users inefficiently overseas. A fill-in ICP template and a three-step method to narrow it with data.

Short answer: an AI agent's overseas ICP should be specific enough to build a list from, and to write an opening line that only fits those people. It has two layers: a company profile (industry, size, country, tools used, events that trigger the need) and a buyer profile (who holds the budget, who uses it daily, who might object).

Why "SMBs" is not an ICP

Many teams write their ICP as "SMBs", "marketing teams" or "cross-border sellers". That causes two problems:

  • You cannot build a precise list from it, so you end up spraying.
  • You cannot write a message that makes someone think "this is about me", so replies stay low.

The more specific your ICP, the lower your acquisition cost. It is the best-value investment in the cold start.

An overseas ICP template

Copy this template and fill it in for your agent:

FieldExample (a customer support agent for e-commerce)
IndustryDirect-to-consumer e-commerce, beauty and personal care
Company size10 to 50 employees
CountryStart with one, for example the UK
Tech stackUses Shopify and Zendesk
PainTicket volume spikes in sales seasons; hiring cannot keep up
Buying signalsHiring support staff, just raised funding, launched a new market
Budget ownerHead of operations or founder
Daily userSupport lead and support team
Possible blockerIT or data protection lead (data security)
Current alternativeOutsourced support, agents with macros

This is only an example. What matters is that every row can filter a list or shape a message.

Narrowing your ICP in three steps

Step 1: work backwards from your best customers

List the customers who renew best and use the product most, and find what they share: industry, size, tools, and why they bought. If you have no overseas customers yet, draft from home-market customers and validate abroad.

Step 2: validate with small outbound batches

Split the ICP into two or three segments, build a small list for each and send tailored outreach. Compare reply rates and meeting conversion per segment. How to run it: B2B outbound for AI agents.

Step 3: review monthly

Each month, check which companies reply most, close fastest and use the product best. Make the best-performing segment your main ICP and park the rest for now.

Buyer profile: never sell to just one person

An AI agent usually changes how a team works, so several roles take part in the decision:

  • Budget owner: cares about return on investment and the cost of the alternative.
  • Daily user: cares whether it is easy to use and whether it adds work.
  • Technical or compliance gatekeeper: cares about data security, integration and compliance.

Preparing messages and materials for each of the three in outreach and on your website removes friction from deals. For compliance materials, see the EU compliance checklist.

FAQ

Will a narrow ICP make us miss customers?

Not in the cold start. A narrow ICP sharpens your message, lifts replies and gets you the first customers and case studies faster. Expand to adjacent segments from there.

Can we reuse our home-market ICP abroad?

As a starting point, yes, but it must be revalidated. Budget processes, decision roles and tools often differ overseas.

Which tools help build ICP lists?

Common options are LinkedIn Sales Navigator, B2B databases such as Apollo, industry directories and trade show lists. Check the data source and local data protection rules before using them.
